Most Amazon ad accounts don't fail loudly. They leak — a few percent here to search terms that never convert, a few percent there to campaigns bidding against each other, a structure that made sense two years ago quietly working against today's catalog. This is the playbook I run to make PPC pay for itself.
The obvious metrics — ACOS, ROAS, total sales — describe the account's average. Waste lives in the distribution: zero-sale search terms invisible to ACOS math, placements and match types subsidized by the winners, duplicate targeting competing with itself. The first job in any account is totaling what the averages hide.
A bid change in one campaign moves impressions in another. A negative in Broad redirects traffic to Exact. Pausing a campaign resets learning that took weeks to accumulate. Isolated tweaks made row-by-row, without the system in view, are how accounts end up thrashing — launched, paused, relaunched, never given the three to four weeks a structure needs to prove itself.
Auto and Broad campaigns are research instruments: they discover the language real buyers use. Their winners graduate to Exact at proven CPCs, where bids can be managed precisely. Their losers become negatives. The progression — discover → prove → promote → protect — is the engine of an account that improves every month instead of treading water.
Audience and display tactics have their place — but they spend faster and prove slower than intent-driven keyword campaigns. Get the keyword engine profitable first. It generates the data (and the margin) that makes everything downstream smarter.
Amazon Business buyers — offices, restaurants, institutions — reorder in quantity and attract far less bidding competition than consumer traffic. For consumable and disposable products especially, B2B-only campaigns are some of the cheapest profitable traffic left on Amazon. Most sellers have never built one.
None of this requires secret software. It requires rules with numbers behind them, applied every week, by someone accountable for the P&L result — not the activity log.
